HOW DOES IT WORK?
Condo Water Source Heat Pumps
Condo Water Source Heat Pumps are package heating & air conditioning units located inside individual apartments. These HVAC systems utilize the building water supply as a medium to keep the refrigeration circuit protected from freezing or overheating in the winter and summer seasons. Hence, they are also known as “Water Source Heat Pumps.”
Water Source Heat Pumps can handle larger applications in residential & commercial high-rise buildings. They are available from 3/4 TON to 6 TON applications.
Water Source Heat Pumps come in different dimensions, designs, & specifications. Due to unique building engineering requirements, property managers recommend hiring Condo Heat Pump Specialists with refrigeration licenses to repair or potentially replace the system in emergencies.
Daikin, Carrier, Skymark, McQuay, Climatemaster, Waterfurnace are the most common water source heat pumps in Toronto & GTA.

FAQS
Condo Heat Pump System FAQS
When Is the Right Time to Replace Your Condo Heat Pump?
The right time to replace your condo heat pump is when the system is no longer reliable, repair costs are becoming too high, or a major component such as the compressor has failed.
The compressor is one of the most important and expensive parts of a condo heat pump. If an older heat pump stops working because of compressor failure, Home Trade Standards usually recommends replacing the complete unit instead of replacing only the compressor.
Compressor replacement can be costly because it involves refrigerant recovery, system evacuation, recharging, labour, parts, and testing. On an older heat pump, this repair may cost a significant amount while the rest of the system remains aged and vulnerable to future problems.
Replacement is often the better option when the unit has compressor failure, refrigerant leaks, repeated lockouts, poor heating or cooling performance, obsolete parts, or a history of frequent service calls.
A repair may still make sense if the heat pump is newer and the issue is minor. However, for older condo heat pumps with compressor failure or major refrigerant circuit problems, replacing the full unit usually provides better long-term value, improved reliability, and new warranty coverage.
What Are the Most Common Heat Pump Problems in Condos?
The most common heat pump problems in condos are often caused by a lack of regular in-suite heat pump maintenance, aging equipment, poor airflow, thermostat issues, or problems with the building’s central mechanical system.
In many condominium buildings, the in-suite heat pump depends on the building’s shared water loop. This means sudden heating or cooling issues may be caused by the heat pump itself, the thermostat, water flow, dirty filters, clogged coils, or base-building HVAC conditions.
Here are five of the most common condo heat pump problems reported by our clients:
1. No Heat or Air Conditioning
The heat pump does not turn on, or the unit runs but does not provide proper heating or cooling. This may be caused by thermostat issues, electrical problems, compressor failure, low water flow, or building loop temperature issues.
2. Heat Pump Turns On and Off Continuously
If your condo heat pump short cycles, it may turn on and off repeatedly without properly heating or cooling the suite. Common causes include dirty filters, restricted airflow, thermostat problems, refrigerant issues, or safety lockouts.
3. Thermostat Malfunction
A faulty thermostat may not send a proper call for heating or cooling. In some cases, the thermostat screen may be blank, the temperature reading may be incorrect, or the heat pump may not respond to thermostat settings.
4. Sudden Rattling or Loud Noise
A noisy condo heat pump may produce rattling, vibration, grinding, buzzing, or loud operating sounds. These noises can be caused by loose panels, blower motor issues, fan problems, worn bearings, or internal component failure.
5. Insufficient Heating or Cooling
If your suite does not reach the desired temperature, the issue may be related to poor airflow, dirty filters, clogged coils, low refrigerant, weak blower performance, water flow problems, or central building HVAC issues.
If your condo heat pump is not heating, not cooling, making noise, leaking water, or turning on and off repeatedly, contact Home Trade Standards for professional condo heat pump repair, maintenance, and replacement services in Toronto and the GTA.
What Makes Condo Heat Pumps Different From Fan Coil Systems?
The main difference between condo heat pumps and fan coil systems is that a water source heat pump can provide both heating and cooling at any time of the year, while many traditional fan coil systems depend on the building’s seasonal changeover schedule.
A water source heat pump uses a compressor, refrigerant circuit, and a component called a reversing valve. The reversing valve allows the system to switch between heating mode and cooling mode, depending on the thermostat setting inside the suite.
This makes condo heat pumps especially useful during shoulder seasons such as April, May, September, and October, when outdoor temperatures can change quickly. Residents do not need to wait for property management to switch the building from heating to cooling, or cooling to heating. The in-suite heat pump can provide warm air or air conditioning based on the resident’s comfort needs.
By comparison, many condo fan coil systems rely on hot water or chilled water supplied by the building. In those systems, the suite can usually only provide heating or cooling depending on what mode the building is currently operating in.
This flexibility is one of the biggest advantages of water source heat pumps in condominiums. They give residents more control, faster seasonal comfort, and less dependence on building-wide changeover timing.

How Does a Heat Pump System Work In Condos?
Condo heat pump systems utilize R-22 or R-410 Refrigerants to provide heating and air conditioning through a refrigeration cycle. They are also known as water source heat pumps because they utilize water to extract or discharge the heat from or to the building water loop that is circulating in a closed-loop system from the building mechanical room to every floor and suite. The closed water loop system works as a medium to cool down the compressor during summertime. In winter, the water loop is responsible to prevent the heat pump compressor from freezing during the refrigeration cycle. High rise condos with in-suite heat pump heating and air conditioning units should always maintain the temperature of the water supply lines between 60 F to 90 F to ensure proper functionality. When the water temperature falls below this level, the unit automatically shuts off until the temperature is back to the standard range again.
What makes Water Source Heat Pumps unique from other types of condo heating and air conditioning units is the reversibility to switch from heat or cool at any anytime during the cycle of operation. In these types of HVAC systems, the reversing valve triggers the compressor to discharge the refrigerant to the water heat exchanger for cooling and the refrigerant to air heat exchanger for heating.
Notes: The water requirement temperature in the building closed-loop system must be 60 F to 90 F for proper water source heat pump operation. Buildings with heat pump HVAC systems use a central boiler and chiller to supply control water temperature through buildings a closed-loop system. This allows high rise buildings to save on energy in the intermediate seasons by creating an equilibrium between a resident who uses heating and the residents who use cooling in order to maintain the temperature requirement with the building water closed-loop system.

Click here to learn more about condo heat pump repair versus replacement costs.
How Much Does It Cost To Install or Replace a Heat Pump In a Condo? (2026 Update)
Condo heat pump replacement costs can vary from one building to another. Every condo is unique and every unit has a particular engineering specification. Condo Heat Pump Installation can cost you between $3000 to $6500 plus applicable taxes in Toronto & GTA.
What Is The Best Heat Pump System For My Condo?
The best heat pump system for your condo depends on the existing equipment, building design, available space, water loop requirements, electrical capacity, and condominium rules. Unlike a detached home, where owners may have several furnace or air conditioner options, condo heat pump replacement must usually match the building’s original mechanical design and installation requirements.
Before recommending a replacement, a qualified condo HVAC specialist should inspect the existing system and confirm:
- the current heat pump model and size;
- vertical or horizontal configuration;
- cabinet dimensions and available space;
- water supply and return connection locations;
- condensate drain location;
- electrical requirements;
- thermostat and control wiring;
- building mechanical requirements;
- condo corporation rules and approved equipment standards.
Once the existing system specifications are confirmed, Home Trade Standards can recommend suitable certified heat pump replacement options that are compatible with your condo building.
In most condominiums, there is no universal “best” heat pump for every suite. The best system is the one that properly fits the existing mechanical layout, meets the building’s requirements, provides reliable heating and cooling, and can be safely serviced in the future.
Because condo HVAC systems are connected to shared building infrastructure, using the wrong equipment can lead to airflow problems, water flow issues, installation delays, service access problems, or non-compliance with condominium requirements.
At Home Trade Standards, we only supply and install approved equipment, parts, and components for condo heat pump repair and replacement projects. Our team specializes in condominium HVAC systems across Toronto and the GTA, including water source heat pumps, vertical heat pumps, horizontal heat pumps, fan coils, and custom retrofit solutions.

Do Condo Heat Pumps Use Electricity or Natural Gas?
Condo heat pumps or water source heat pumps use electricity to produce heating and air conditioning.
What Are The Major Components In a Condo Heat Pump System?
There are 4 major components associated with a condo heat pump system:
1. Heat Pump Chassis
2. Electrical Board
3. Blower Fan Motor & Assembly
4. Thermostat & Wirings.
What Caused My Heat Pump Compressor To Fail?
Compressor mechanical wear & tear failure is the number #1 cause for older heat pump systems in Toronto & GTA. Most heat pump chassis are recommended to be replaced once the compressor is failed due to leaks or mechanical wear and tear.
What Does a Reversing Valve Do In a Condo Heat Pump System?
The reversing valve is responsible to switch the heating mode to cooling or vice versa. Failing to operate properly, your heat pump will get stuck in heating or cooling mode only.
How Can You Tell If Your Heat Pump Is Leaking Refrigerant?
Although a thorough check is required before answering this question, one of the following reasons could be the indication of your heat pump is leaking refrigerant:
1. Insufficient heating or cooling or both
2. Frost & Ice Around Your Chassis Area
3. No Heating & Cooling Output
Why Is My Heat Pump Leaking Water From the Cabinet?
If your condo heat pump is leaking water from the cabinet, the most common cause is a clogged condensate drain pan or drain line. During cooling operation, your heat pump removes humidity from the air. That moisture collects in the drain pan and should safely flow out through the condensate drain. When the pan, trap, or drain line becomes clogged with dust, debris, algae, or sludge, the water can back up and overflow into the unit cabinet — and eventually onto the floor.
In high-rise condominiums, even a small leak can become a serious issue. Water can damage flooring, walls, ceilings, neighbouring suites, and common elements. This is why many condo corporations schedule annual heat pump maintenance to reduce the risk of in-suite water leaks and avoid emergency service calls.
Common Causes of Heat Pump Water Leaks
| Cause | What Happens |
|---|---|
| Clogged drain pan | Water collects and overflows from the cabinet. |
| Blocked condensate drain line | Water cannot drain properly and backs up into the unit. |
| Dirty filter or coil | Reduced airflow can cause condensation or freezing issues. |
| Cracked drain pan | Water escapes even if the drain is clear. |
| Disconnected drain tubing | Condensate water leaks inside the cabinet or onto the floor. |
| Improper unit slope | Water does not flow toward the drain opening properly. |
| Frozen coil | Ice melts and can overwhelm the drain pan. |
Why Annual Maintenance Matters
Annual condo heat pump maintenance helps prevent water leaks by cleaning and inspecting the drain pan, flushing the condensate drain, checking the filter, inspecting the coil, and confirming the unit is draining properly.
This is especially important in condominium buildings because water damage is one of the leading causes of insurance claims and rising insurance premiums in high-rise properties. A small preventable leak from one suite can quickly become a costly building-wide issue if it affects other units or common areas.
What Should You Do If Your Heat Pump Is Leaking?
If you notice water leaking from your heat pump cabinet:
Turn the unit off to reduce additional water production.
Place towels or a container under the leak if safe to do so.
Notify property management if water may affect another suite or common area.
Contact a qualified condo HVAC technician to inspect the drain pan, drain line, coil, and overall system operation.
Do not ignore the issue or continue running the unit. A leaking heat pump can cause property damage and may indicate a clogged drain, frozen coil, airflow issue, or other mechanical problem.

Can my heat pump fail due to condo central HVAC issue?
Yes. In many condominium buildings, an in-suite heat pump depends on the building’s central HVAC loop to operate properly. Even though the heat pump is located inside your condo, it is connected to a shared building water loop that is controlled by base-building equipment such as pumps, boilers, cooling towers, valves, strainers, and water treatment systems.
If the building loop is not working properly, your in-suite heat pump may stop heating or cooling correctly — even if the heat pump itself is not the original cause of the problem.
How Condo Heat Pumps Work With the Building System
Most condo water-source heat pumps use the building’s central water loop to reject or absorb heat. Your in-suite unit needs proper water flow, water temperature, pressure, and water quality to operate safely.
If the building loop has a problem, the heat pump may experience:
| Central Building Issue | Possible Effect on Your Heat Pump |
|---|---|
| Low water flow | Unit may trip, lock out, overheat, freeze, or fail to heat/cool properly |
| Incorrect loop temperature | Poor heating or cooling performance |
| Air in the system | Noise, low flow, pressure issues, nuisance shutdowns |
| Dirty strainers or blocked piping | Reduced flow and compressor stress |
| Poor water treatment | Scale, corrosion, clogged coils, internal damage |
| Pump failure or weak circulation | Multiple units may lose performance at the same time |
| Boiler or cooling tower issue | Building loop may not provide the required temperature range |
Signs the Problem May Be Building-Related
A heat pump issue may be connected to the central condo HVAC system if:
multiple suites are having similar heating or cooling issues;
the unit runs but does not produce enough heating or cooling;
the heat pump shuts off on safety lockout;
there is low or no water flow through the unit;
the unit makes gurgling, rushing, or vibration noises;
the problem happens during seasonal changeover;
the issue returns after the unit is reset;
supply and return water temperatures are outside normal range.
Can a Central HVAC Problem Damage My Heat Pump?
Yes. If a heat pump operates for too long under poor building loop conditions, it can damage major components.
Low water flow, poor heat transfer, air in the loop, or incorrect loop temperature can put extra stress on the compressor and refrigeration circuit. Over time, this may lead to:
compressor overheating;
high-pressure or low-pressure lockouts;
frozen coils;
reduced efficiency;
refrigerant circuit stress;
premature component failure;
complete heat pump breakdown.
Why Proper Diagnosis Matters
It is important not to assume every problem is caused by the in-suite heat pump. A technician should check both the unit and the building conditions before recommending repair or replacement.
A proper diagnosis may include:
checking water flow through the heat pump;
measuring entering and leaving water temperatures;
checking water pressure;
testing heating and cooling operation;
inspecting the filter, coil, blower, and controls;
checking for safety lockout codes;
confirming whether other suites are experiencing similar issues;
reviewing whether the building loop is in heating or cooling mode.
Home Trade Standards Can Help
Home Trade Standards specializes in condo heat pump diagnosis, repair, and replacement across Toronto and the GTA. Our technicians understand both in-suite heat pumps and the central building systems they depend on.
If your condo heat pump is not heating, not cooling, locking out, or repeatedly failing, the issue may be with the heat pump, the building loop, or both. A proper inspection can help determine the real cause before unnecessary parts or equipment are replaced.
How Do You Find a Refrigerant Leak in a Condo Heat Pump?
Finding a refrigerant leak in a condo heat pump requires more than simply “adding refrigerant.” If the system is low on refrigerant, it usually means there is a leak somewhere in the sealed refrigeration circuit. A licensed HVAC technician must properly diagnose the system, locate the leak, and determine whether repair or replacement is the best option.
At Home Trade Standards, our technicians use a step-by-step diagnostic process to identify refrigerant leaks in condo heat pumps.
1. System Performance Check
The first step is to test how the heat pump is operating. A technician will check:
- Supply and return air temperature
- Heating and cooling performance
- Compressor operation
- Water flow through the heat pump
- Refrigerant pressures
- Electrical components
- Thermostat operation
Low refrigerant may cause poor cooling, poor heating, ice buildup, short cycling, high compressor temperature, or repeated lockouts.
2. Refrigerant Pressure Testing
The technician connects professional gauges to the heat pump to measure the system’s refrigerant pressures. If the pressures are lower than expected, or if the system is not operating within manufacturer specifications, this may indicate a refrigerant leak or another internal issue.
Pressure readings alone do not always confirm the exact leak location, but they help determine whether further leak testing is required.
3. Electronic Leak Detection
An electronic refrigerant leak detector is used to scan common leak points, including:
- Service valves
- Schrader cores
- Refrigerant fittings
- Brazed joints
- Evaporator coil
- Coaxial water coil
- Compressor connections
- Refrigerant piping inside the unit
This is one of the most common methods for locating active refrigerant leaks in condo heat pumps.
4. Nitrogen Pressure Test
If the leak is not obvious, the technician may recover the remaining refrigerant and pressurize the system with nitrogen. Nitrogen testing helps confirm whether the refrigeration circuit is holding pressure.
If the pressure drops over time, the system has a leak. The technician can then use additional leak detection methods to narrow down the location.
5. Bubble Testing
For accessible fittings, valves, and joints, a bubble solution may be applied while the system is under pressure. If bubbles form, this confirms the leak location.
Bubble testing is simple but effective, especially around visible joints and service ports.
6. UV Dye Testing
In some cases, UV dye may be added to the refrigeration circuit. The system is then operated, and the technician returns later to inspect the system with a UV light. Dye can help reveal small leaks that are difficult to detect during the first visit.
This method is usually used when the leak is slow or intermittent.
Common Refrigerant Leak Locations in Condo Heat Pumps
Refrigerant leaks in condo heat pumps are commonly found at:
- Aging evaporator coils
- Coaxial water coils
- Compressor joints
- Service ports
- Factory brazed connections
- Refrigerant fittings
- Older copper tubing
- Areas affected by vibration or corrosion
In older water-source heat pumps, leaks may also occur in the coaxial heat exchanger. This is a serious issue because it may allow refrigerant and system water to interact, depending on the failure location.
Can a Refrigerant Leak Be Repaired?
Sometimes, yes. If the leak is located at an accessible fitting, valve, or brazed joint, the technician may be able to repair it.
However, if the leak is inside the evaporator coil, coaxial coil, or another major internal component, replacement of the component — or the entire heat pump — may be more practical.
For older condo heat pumps, especially R22 systems, repair may not be cost-effective because:
- R22 refrigerant is expensive and phased out
- Parts may be obsolete or difficult to source
- Coil repairs may not be reliable long-term
- The compressor may already be stressed from operating low on refrigerant
- A leak repair does not guarantee another leak will not appear later
Why You Should Not Just Add Refrigerant
Adding refrigerant without finding the leak is not a proper repair. A heat pump is a sealed system, so refrigerant should not disappear under normal operation.
If refrigerant is added without repairing the leak:
- The system may fail again
- The compressor may be damaged
- Cooling and heating performance may remain poor
- Refrigerant may continue leaking
- Repair costs may increase over time
A proper diagnosis protects both the equipment and the condo owner from repeated service calls.

Our technicians understand condominium heat pump systems, including older R22 water-source heat pumps, vertical heat pumps, horizontal heat pumps, and custom replacement applications.
If your condo heat pump is not cooling, not heating, freezing up, or repeatedly needing refrigerant, it may be time for a professional leak inspection.
